Fortis executed a comprehensive, multi-state liquidation of 13 boutique retail stores under two lifestyle brands, managing the marketing strategy, markdown cadence, targeted asset movement, and ultimately onsite execution to ensure full inventory monetization and a successful exit for ownership.

Situation

A multi-brand specialty retailer, known for its curated gift, lifestyle, and Southern-inspired home decor offerings, operated 13 boutique stores across several U.S. states. The business, previously acquired out of bankruptcy by a family office, had merged into two distinct retail concepts under one operating entity. While ownership remained cooperative, store-level operations became increasingly strained with mounting internal challenges. With a strategic decision to wind down operations, Fortis was engaged to manage the full-scale liquidation of all remaining locations and deliver a clean, high-recovery exit.

Objective

Fortis was engaged to lead the complete liquidation of 13 boutique retail locations across two consolidated lifestyle brands. The scope included developing a phased markdown strategy, designing and executing a multi-channel marketing campaign, and managing targeted asset transfers. Fortis also provided direct onsite execution, including assuming full control of the final store to ensure a successful completion. The ultimate objective was to maximize inventory recovery, maintain brand integrity throughout the winddown, and return each site in lease-ready condition, delivering a clean and complete operational exit for ownership.

Executed a 13-store, multi-state liquidation across two merged lifestyle brands.

Developed and managed a phased markdown strategy tailored to regional performance, traffic patterns, and inventory levels.

Designed and implemented a targeted multi-channel marketing program, including email campaigns, press outreach, localized signage, and geo-targeted social media advertising.

Provided onsite execution and store-level support, including full operational takeover of the final store when local management exited.

Arranged and completed a final bulk sale of remaining merchandise and cleared the location for landlord turn.

Delivered a full site-to-site winddown that preserved brand integrity, met ownership objectives, and returned each location in clean, lease-ready condition.
